Year in Review: The Thinkers Who Shaped 2025

Once dubbed “the Steve Jobs of Investing,” Ray Dalio's entrepreneurial journey began when he founded Bridgewater Associates out of his two-bedroom New York apartment and grew it to become the largest hedge fund in the world.

Our interview with Ray discussed themes in two of his books _Principles: Life & Work_ and _Principles for Dealing with the Changing World Order_.  

Here is a brief overview of those topics.

INTRODUCTION

Ray describes Bridgewater’s culture as one that aims to deliver meaningful work and meaningful relationships through _radical truth_ and _radical transparency_.  

He stressed the importance of showing strengths and weaknesses openly to build trust and avoid behind-the-scenes politics.

Being honest leads to better decision-making and accelerates the learning process, he says.   

On [radical transparency](https://thegrowthfaculty.com/articles/4-steps-to-bring-radical-transparency-to-your-workplace) Ray says: “It can be difficult because being radically transparent rather than more guarded exposes one to criticism, and it’s natural to fear that.

"Yet, if you don’t put yourself out there with your radical transparency, you won’t learn.”

**Real-Time Feedback Loop** 

Ray says learning is the product of a real-time feedback loop in which we make decisions, see their outcomes, and improve our understanding of reality as a result. (See Ray's **5 Step Process** later in this article)

“Being radically open-minded enhances the efficiency of these feedback loops, because it makes what you are doing, and why, so clear to yourself and others that there can’t be any misunderstandings.”

RADICAL TRUTH AND RADICAL TRANSPARENCY

While most organisations run as an autocracy or a democracy, Ray Dalio’s preference is to build an “idea meritocracy.”

When working well, an idea meritocracy creates the conditions for the best solutions rise to the top, regardless of their origin.

**Elements of an Idea Meritocracy**

Elements of an Idea Meritocracy include:

·        Putting **honest thoughts** on the table for everyone to see

·        Having **thoughtful disagreements** where there are quality back and forths in which people evolve their thinking to come up with the best collective answers possible

·        Abiding by idea-meritocratic ways of getting past the remaining disagreement (such as **believability-weighted decision making** – giving more weight to the opinions of those who are _more believable_ over those who are less believable - for example, a doctor offering an opinion on your health diagnosis would hold more weight than a pool cleaner offering an opinion)

IDEA MERITOCRACY

Ray shared personal and professional setbacks, including the devastating loss of his son and a very public but wrong set of market predictions in 1982.

He says these experiences taught him humility and the importance of evidence-based decision-making. He developed the mantra Pain + Reflection = Progress. He says pain is a signal that you need to find solutions so you can progress, and urges leaders to lean into pain. 

**Reflecting on Pain** 

“Reflecting on \[pain\] rather than avoiding it will lead to your rapid learning/evolving,” he says.

When we push our limits, sometimes failing and sometimes breaking through, we can derive benefits from both the failures and the successes.

“Every time you confront something painful, you are at a potentially important juncture in your life – you have the opportunity to choose healthy and painful truth or unhealthy but comfortable delusion,” says Ray.

**Pain is not Unique to You**

Ray says he has learnt to accept that his pain is not unique, and similar painful experiences have happened many times before to other people. This leads him on a learning journey to research how others cope with those similar situations.

Ray has long been a practitioner of transcendental meditation which, he says, helps him with reflection.

PAIN

In _Principles: Life & Work_, Ray believes looking at your life, work, and organisation from a higher level, and as a “machine,” is helpful in viewing challenges in a more objective and unemotional way.

**Managers are like Engineers**

Ray likens managers to engineers: “Great managers are not philosophers, entertainers, doers, or artists. They are engineers. They see their organisation as machines and work assiduously to maintain and improve them.

“While they care deeply about the people involved, they cannot allow their feelings for them or their desire to spare them discomfort to stand in the way of their machine’s constant improvement.”

VIEWING YOUR BUSINESS FROM A HIGHER LEVEL

While not touched on in the interview, Ray’s book _Principles: Life & Work_ outlines a helpful 5-step process to “get what you want out of life.”

They are:

·        Have clear **goals**

·        **Identify & don’t tolerate the problems** that stand in the way of your achieving those goals

·        Accurately diagnose the problems to get at their **root causes**

·        Design **plans** that will get you around them, Do what’s necessary to push these designs through to **results.** This requires looking down on yourself from a higher level and being ruthlessly honest.

5 STEP PROCESS TO GET WHAT YOU WANT OUT OF LIFE

Ray says five big forces (or megatrends) have driven and are driving just about everything:

·        **Debt:** government financing itself in a big way by both borrowing a lot and printing a lot of money

·        **Big conflicts within countries** that shape the domestic order

·        **Big conflicts between countries** that shape the international order

·        **Acts of nature** (e.g., droughts, floods, and pandemics)

·        **Human inventiveness/technology**

**The Big Cycle**

He says each interacts to drive change in a “big cycle.” Ray studied the changing fortunes of the Dutch, British, American and Chinese empires among many others.

He says each force (and the forces in combination) is now occurring at the largest magnitude since the 1930-45 period and at levels like those that existed just before prior breakdowns and seismic shifts in domestic and world orders.

**Balancing Short-Term Survival with Long-Term Strategy**

Ray says that while it's important to keep your business alive now you can plan for the future too. 

He recommends learning from history and gaining an understanding of economic mechanisms (how money works).

In simple terms, look at similar situations from the past to make better choices today.
